The tools that keep counting mentions will become the vanity metrics of tomorrow. Here’s what they’re not telling you.

AI doesn’t just show your brand to buyers. It tells them how to decide. It sets the criteria. It names the risks. It builds the shortlist. And then it helps them choose.
The funnel’s blind spot — presence without decision intelligence — is now embedded in AI models that compress the entire buyer journey into a single response.
For the first time, that decision structure can be systematically extracted, compared, and tracked. This isn’t a better metric. It’s a different game, and the companies that understand it first will have an advantage that visibility scores can’t buy.
The argument in brief
A brand appears in 60% of AI-generated recommendations in its category. Its visibility score is climbing. By every metric its tools can measure, it’s winning.
Six months later, the brand hasn’t gained a single customer from AI-driven discovery. A competitor that appeared in only 30% of responses captured the majority of inbound leads.
The difference? The competitor wasn’t just mentioned. It was mentioned at the right stage, aligned with the criteria buyers actually weigh, and cited by the trust signals the market responds to. The first brand was visible. The second was positioned.
This is the measurement problem. The tools built for AI visibility track whether you show up. They don’t track whether showing up leads to being chosen. And the gap between those two things is where most decisions are actually made.
AI is amplifying a blind spot that marketing has carried for decades. When an AI model synthesizes a decision framework for a buyer, it doesn’t just list brands. It embeds the criteria, surfaces the risks, and shapes the consideration set, all at once, in a single response. The “AI visibility” tools measure who appears. They don’t measure the decision architecture that determines whether appearing leads to winning.
This piece makes the case for why that gap matters.
Part 1: Visible doesn’t mean that customers choose you
The funnel works. Bureaus and their clients make real money from it: SEO, paid media, analytics, attribution. These tools drive measurable results. Nothing in this piece argues otherwise.
And the funnel measures one thing well; presence at each stage. But it misses something critical: why buyers choose what they choose. That gap has always existed.
McKinsey documented it in 2009 across 20,000 purchase decisions: The moments that most influence buying decisions are not the moments where most marketing spend is directed. Buyers don’t narrow linearly. They expand their options mid-journey, eliminate providers based on criteria invisible to awareness metrics, and make final decisions shaped by trust signals that no visibility tool captures.
The industry built tools to optimize presence. It never built tools to model the decision itself.
Here’s what that looks like in practice:
- You’re mentioned, but for the wrong reasons. A staffing firm appears in 40% of AI responses, but as an example of “traditional providers” in a response that advises buyers to look for modern, tech enabled alternatives. Visibility score: High. Positioning: Actively harmful.
- You’re evaluated, but on criteria you don’t address. AI platforms tell buyers to prioritize “transparent pricing” and “flexible contract terms.” Your positioning emphasizes “decades of experience” and “specialist roles.” You’re present in the evaluation, and misaligned with every criterion the buyer is using to decide.
- You survive consideration but get eliminated at risk. A buyer asks “what are the risks of choosing an IT staffing provider?” The AI surfaces “vendor lock-in” and “hidden fees” as top concerns. Your website says nothing about either. You’re eliminated not because you were invisible, but because you were silent at the moment the buyer needed reassurance.
- You’re visible early but disappear late. Your brand shows up when buyers ask “what is the benefits of IT staffing?” and “what should I look for?” But when they ask “which providers have experience with a specific tech stack” or “who has independent case studies?”, the verification questions that precede actual purchase decisions, you’re nowhere. You owned the top of the journey and lost at the bottom.
None of these failures show up in a visibility score. Every one of them determines whether visibility converts to revenue.
Part 2: The channel architecture is shifting
For roughly fifteen years, digital marketing operated within a stable channel structure. Buyers discovered through search engines, evaluated through review platforms and comparison sites, and converted through brand owned properties. Tools evolved, but the underlying architecture didn’t change much.
AI platforms are restructuring this architecture. Not hypothetically, not eventually, but today, in measurable ways, though the extent varies by industry and buyer segment.
When a buyer asks ChatGPT, Gemini, Claude, or Perplexity a purchase-oriented question: “What should I look for in an IT staffing firm?” or “How do I choose between private banking providers?”, several things happen that have no precedent in the search engine era:
- The response is synthesized, not indexed. The buyer doesn’t get a ranked list of links to evaluate independently. They get a structured answer that has already performed evaluation on their behalf. The AI platform has decided which providers to mention, which criteria matter, which tradeoffs to highlight, and which risks to surface. All within a single response.
- The consideration set is preformed. In Google search, the buyer forms their own consideration set by scanning results and clicking through. In an AI response, the consideration set is handed to them. Brands that appear are already positioned within a decision context. Brands that don’t appear may never enter the journey at all.
- Decision criteria are embedded in the response. AI platforms don’t just name providers, they frame the decision. They introduce criteria (“look for firms with industry specialization and transparent pricing”), surface risks (“be cautious about vendors who lock you into long-term contracts”), and suggest evaluation approaches (“compare at least three firms on these dimensions”). The buyer receives not just options, but a decision framework.
- The journey compresses. Stages that used to unfold across multiple sessions, sites, and weeks can now collapse into a single conversation. A buyer can move from initial curiosity through active comparison to near-readiness in one sitting.
None of this means traditional search is dead or that AI platforms dominate all purchase decisions today. But for an increasing number of buyer journeys, especially in B2B and considered-purchase categories, AI platforms are becoming a primary research interface. And the structural properties of that interface — synthesized answers, preformed consideration sets, embedded decision criteria — are fundamentally different from search.
Part 3: The new AI tools measure the right channel but the wrong dimension
The emerging “AI visibility” category has recognized that something is changing. A growing number of tools now track whether brands appear in AI-generated responses. They monitor mention frequency, track share of voice across LLMs, and report on visibility trends.
This is genuinely useful. Knowing whether you’re mentioned is better than not knowing. But it’s the funnel’s blind spot translated to a new channel; measuring presence without measuring the decision structure around it.
Here’s why.
Mention tracking answers one question: “Are we showing up?” That’s an awareness-stage metric. It doesn’t tell you whether you’re recommended or warned against. It doesn’t tell you what criteria are being applied when you’re evaluated. It doesn’t tell you what risks buyers associate with your category, or whether your positioning addresses them. It doesn’t tell you whose endorsement matters, and whether you have it.
It measures the consideration set. It ignores everything that determines what happens after, which is where decisions are won or lost.
This blind spot is amplified in AI because AI responses compress multiple decision stages into a single moment. A buyer who used to spread their journey across ten sessions and five websites now gets consideration, evaluation, risk assessment, and verification in one response. If the only thing you’re measuring is whether your name appeared in that response, you’re reading the cover of a book and calling it a review.
Part 4: The five things AI visibility tools can’t tell you
Every example in Part 1 points to the same underlying gap. Visibility tools answer “are we there?” but not the five questions that determine whether being there translates to winning:
- What is the market selecting for? Every category has decision criteria that buyers weigh, and they shift over time. In IT staffing right now, AI platforms emphasize flexibility, transparent pricing, and tech enablement. Six months ago, the emphasis was on network size and industry tenure. A brand optimizing for last quarter’s criteria is visible and outdated.
- What eliminates you before you’re ever contacted? Buyers don’t just choose winners, they eliminate losers. And elimination happens on specific risk dimensions: perceived lock-in, hidden costs, lack of proof, missing certifications. If you don’t know what eliminates brands in your category, you can’t address it. Visibility doesn’t capture elimination. It only captures presence.
- Where in the journey do you go dark? A brand might dominate early stage questions (“What is IT staffing?”) and disappear entirely from late stage ones (“Which providers are certified?” “Who has case studies in my industry?”). That’s not a visibility problem, it’s a journey coverage problem. The brand is visible where it doesn’t matter and absent where it does.
- Who does the buyer need to hear from, and do they? Trust isn’t generic. In some markets, buyers need industry certifications. In others, they need peer endorsements or independent research. The trust architecture varies by category, and a brand’s standing within it determines whether evaluation leads to contact or just recognition.
- How do you compare on the dimensions buyers actually use? Visibility tools can tell you that you and three competitors all appear. They can’t tell you that the AI framed the comparison around “flexibility vs. stability” and positioned you on the wrong side. The comparison structure is invisible to mention tracking, and it’s often where the decision is made.
Part 5: A new measuring approach for modelling decision structure
If the argument above is strong (and I believe it is) then the gap isn’t a feature request for existing visibility tools. It’s a different measurement problem entirely:
- Multi-stage modeling. Not just “are we mentioned?” but “at which stage of the buyer’s decision do we appear, and what role does the mention play?” A mention during initial consideration means something completely different from a mention during final verification. Treating them as equivalent is the same error as treating all funnel stages as equivalent.
- Decision criteria extraction. AI platforms don’t just list brands, they frame how buyers should decide. Capturing those criteria, mapping them by importance, and tracking how they shift across platforms and over time would give companies something no visibility score can, an understanding of what the market is selecting for.
- Risk and friction mapping. Every purchase category has specific psychological barriers; risk types, hesitation patterns, trust gaps. These barriers shape which companies survive evaluation and which get eliminated. Understanding them requires structured analysis, not sentiment analysis.
- Journey progression analysis. The questions buyers ask change as they move from curiosity to commitment. Mapping that progression reveals where a company’s positioning is strong, where it goes dark, and where competitors win by default.
- Trust architecture. Who does the buyer need to hear from in order to trust their decision? Which institutions, certifications, evidence types, and endorsement patterns carry weight? This is the final verification layer, and for many B2B purchases, it’s where deals actually close or collapse.
This is a fundamentally different measurement approach from counting mentions. It treats the decision journey as a system, something McKinsey argued for in 2009 but that lacked the observability to implement at scale.
